There are some movements I really struggle with, e.g advanced incline pushup right now. I’m simply unable to get to 20 all in one, what I’ve been doing is 10 or so, then taking a breather for 15-20 seconds and pushing till the 20. Should I be doing this? Or should I be going only until I can’t anymore, counting that as a set, taking the full 2:30 rest then going again?

Yeah, that’s totally fine. If you need a quick 15 to 20 second breather to finish the reps with good form, that works. I’d rather see that than you forcing sloppy reps or stopping too early. I also would not take every set to absolute failure if you can avoid it. A better goal is to get as many clean reps as you can, take the short pause if needed, then finish the set. Over time, you want that first chunk of reps to get bigger until you can hit all 20 straight. So basically, what you’re doing is fine. Just focus on clean reps and gradually needing less rest in the middle.
